Leading Through Reality

Turn insight into movement.Build the capability to keep adapting.

For leadership teams operating where markets, customers, technology or economics are changing faster than the organisation is responding.

Leading Through Reality helps senior teams confront what has changed, test the assumptions beneath the current approach and change the conditions preventing better judgement from becoming action.

The shift

Understanding the problem is not the same as changing the organisation. Leading Through Reality is where insight becomes movement.

REALITY
The problem beneath the problem

The symptoms are usually easier to see.

Leadership teams often describe the challenge in familiar language. Those challenges may all be real.

But fixing the visible symptom does not help if the conditions creating it remain unchanged.

“We need to become more agile.”
“Execution is too slow.”
“The leadership team isn't aligned.”
“Our strategy isn't delivering.”
“Decision-making takes too long.”
“We have plenty of data but little clarity.”
Look underneath the symptom

The organisation may no longer be seeing reality clearly. The assumptions underneath the strategy may have changed. Good judgement may be getting distorted by hierarchy, incentives, certainty or legacy commitments. And even when the right conclusion is reached, the organisation may not be capable of moving quickly enough.

The question

What is actually preventing this organisation from responding?

The positive case

What adaptive organisations do differently.

The organisations that adapt best are not necessarily better at predicting the future. They are better at recognising when their current view of reality is no longer good enough - and changing what they do while meaningful choices still remain.

The best organisations do not predict every wave. They get better at moving when the wave changes.
01

Notice earlier

Weak signals are surfaced before they become unavoidable problems.

02

Expose assumptions

Beliefs are treated as things to test, not facts to defend.

03

Use dissent

Disagreement improves judgement rather than being treated as disloyalty.

04

Change their minds

Updating a position when evidence moves is treated as strength, not failure.

05

Move deliberately

Decisions, resources and structures can change without waiting for crisis.

Leading Through Reality is designed to help leadership teams build these capabilities deliberately - rather than discovering whether they have them when the organisation is already under pressure.
Start with understanding

Signal Intelligence can provide the organisation-wide evidence first, showing where these adaptive capabilities are strong and where they appear to be breaking down.

The model

See. Judge. Move.

Adaptability is not a slogan. It depends on three connected capabilities - staying in contact with reality, exercising coherent judgement, and being able to act when the evidence changes.

01
SEE

See reality clearly.

Understand what has materially changed. Surface the assumptions the business still depends on. Separate evidence from inherited narrative.

What are we still treating as true because it used to be?

02
JUDGE

Judge it well.

Create conditions in which disagreement is useful, assumptions can be challenged and expertise can survive contact with hierarchy.

What might we conclude differently if status and certainty were removed?

03
MOVE

Move before reality moves you.

Remove the organisational friction that prevents good judgement becoming action - structure, governance, ownership and legacy commitment.

What would we change now if we fully believed the evidence?

When adaptation works
Ørsted DONG Energy - 2008-2017
See. Judge. Move. in practice.

What happens when an institution allows reality to change what it believes?

DONG Energy began with around 85% of its heat and power production based on fossil fuels. It did not know exactly how the energy transition would unfold. But it became sufficiently convinced that the direction of travel had changed to begin moving capital, capability and eventually the identity of the organisation itself.

Successful adaptation is not prediction. It is the ability to move intelligently before certainty arrives.

Choose where to begin

Start with what you need to understand or change.

You do not need to follow a fixed sequence. Start with organisation-wide intelligence, a focused leadership challenge or the need to build lasting adaptive capability.

01 Understand Need to see the organisation?

Signal Intelligence

See what your organisation knows.

AI-led conversations across the organisation surface signals, contradictions, assumptions and friction that leadership may not otherwise be able to see or connect.

Best for: organisation-wide diagnosis, changing market conditions, transformation, strategy, AI readiness or questions where distributed experience matters.

02 Change Need clarity now?

Executive Diagnostic

Understand what needs to change.

A focused half-day or full-day intervention using a live business issue to identify what has changed, test the assumptions beneath the current approach, expose judgement friction and identify what is preventing movement.

Best for: strategic pressure, uncertainty, stalled performance, leadership disagreement, disruption or a plan that no longer feels dependable.

03 Change Need lasting capability?

Leadership Programme

Build a team that gets better at adapting for itself.

A structured 6-8 week applied programme that strengthens how the senior team sees changing reality, exercises collective judgement and turns better judgement into organisational movement.

Best for: leadership teams operating through continuing change where adaptability needs to become an organisational capability, not a one-off response.

Executive Diagnostic Session

A focused half-day or full-day intervention using your organisation's actual strategic situation.

This is not a generic leadership workshop. We work directly on the issues your team is navigating now.

Already used Signal Intelligence?

Signal Intelligence can provide an organisation-wide evidence base before the session. If you already have that intelligence, the Executive Diagnostic can start with what it has revealed. If not, we can begin directly with the live issue in front of the team.

Half day or full day Focused enough to start quickly.
Senior leadership team Designed for the people shaping the response.
Live business issue Applied to something that matters now.
01
What has changed? Identify the external and internal shifts that matter most.
02
What are we still assuming? Surface the beliefs on which the current strategy still depends.
03
Where is judgement being distorted? Examine how hierarchy, incentives, certainty and group dynamics are affecting interpretation.
04
What is preventing movement? Identify the structural and organisational friction slowing response.
05
What needs to change now? Agree the decisions, experiments and commitments that matter most.

The aim is not another strategy workshop. It is a clearer shared view of reality, the assumptions that need watching, and the changes that now require action.

Leadership Programme

Build the capability to keep doing it.

Turn the same disciplines into leadership habits and organisational conditions that help the team see, judge and move better as reality continues to shift.

The programme does not depend on completing the Executive Diagnostic first. It can begin directly where a leadership team already understands the challenge and wants to build stronger adaptive capability.
Leadership Programme
Build lasting capability

Build a leadership team that gets better at adapting for itself.

A structured 6-8 week applied programme that strengthens how your senior team sees changing reality, exercises collective judgement and turns better judgement into organisational movement - using live business issues throughout.

This is not a generic executive development programme. The work is built around your organisation's real strategic tensions, live decisions and changing environment.

PHASE 0 - BASELINE

Reality & Judgement Baseline

Establish what has changed, where leaders disagree, which assumptions matter most and where decision friction already exists. Where Signal Intelligence has been used, its evidence can feed directly into this baseline.

Output: Reality & Judgement Baseline
MODULE 1 - SEE

What is actually true now?

Separate fact from inherited narrative, identify material shifts and surface the assumptions the current strategy still depends on.

Output: Strategic Assumption Map
MODULE 2 - SEE

Why organisations stop seeing reality.

Examine hierarchy, reporting, incentives, success bias and distance from customers or markets.

Output: Reality Channels Plan
MODULE 3 - JUDGE

Turn information into better judgement.

Improve how the team separates evidence from interpretation, uses disagreement and tests alternative explanations.

Output: Judgement Protocol
MODULE 4 - JUDGE

Create conditions where good judgement survives.

Identify where hierarchy, incentives, politics and information flows are filtering, delaying or diluting sound judgement.

Output: Judgement Friction Map
MODULE 5 - MOVE

Turn judgement into action.

Clarify decision rights, ownership, governance, resource movement and the legacy commitments slowing response.

Output: Movement Map
MODULE 6 - MOVE

Build adaptability into the operating system.

Strengthen experimentation, resource fluidity, kill points, distributed authority and the ability to change method without losing direction.

Output: Adaptive Operating Commitments
FINAL APPLICATION

Use it on something that matters.

Apply the complete SEE - JUDGE - MOVE method to one consequential live strategic issue and convert the work into clear operating commitments.

Output: Leadership Reality Plan

Best for leadership teams facing continuing change.

  • Strategic reset or stalled growth
  • AI or technology-led disruption
  • Turnaround or material margin pressure
  • Major product or business-model transition
  • Post-scale complexity
  • Changing customer or regulatory conditions
  • A leadership team that needs to improve collective judgement

What changes by the end.

  • Assumptions become visible rather than buried inside the strategy.
  • Signals travel faster from the market and organisation to the leadership team.
  • Disagreement becomes useful rather than something to suppress.
  • Judgement becomes more deliberate on consequential decisions.
  • Action becomes clearer through better ownership and decision rights.
  • Adaptability becomes more repeatable rather than crisis-driven.
Support between the sessions

Apply the thinking when the real decisions arrive.

The Shortboard Advisor is being developed as the ongoing support layer around the programme - helping leaders challenge framing, surface assumptions and work through consequential decisions between sessions and after the programme ends.

Shortboard Advisor - beta in development

The Leadership Programme builds capability, not dependency. The aim is to leave your team better able to see, judge and move as reality continues to change - with the disciplines becoming part of how the team works, not something it only does during the programme.

Who it is for

When the old answers feel less reliable.

Leading Through Reality is designed for senior teams navigating material change - particularly where something about the business no longer behaves as expected.

You do not need to know the answer. You do need to be willing to question whether the current one still fits reality.

01 Stalled or declining growth
02 Margin or commercial pressure
03 Technology or AI disruption
04 Changing customer behaviour
05 Strategic reset or transformation fatigue
06 Business-model, product or service transition
07 Regulatory or market change
08 Turnaround or rapid growth creating new complexity
09 A leadership team struggling to reach a shared view of reality
The common feature is simple: the assumptions underneath the business are changing faster than the organisation is responding. The cost of waiting is that choices narrow.
A useful test

Does the business still behave the way your strategy assumes it does?

Leading Through Reality

You do not need to know what the answer is. You need to know the current one may no longer be enough.

If your organisation is navigating material change, uncertainty or a strategy that no longer feels as dependable as it once did, start with the question that matters most. We can work out the right way in from there.

Why Martin Shelford

Built from operating experience, not theory alone.

More than two decades spent leading, transforming and building organisations has repeatedly brought me back to the same problem: what happens when the reality a business was designed for is no longer the reality it faces?

Operating leadership

Leading large, complex organisations through performance pressure, transformation and changing market conditions.

Business building

Building businesses, investing in ventures and experiencing first-hand what happens when external conditions move faster than the original plan.

Boards and leadership teams

Working with senior teams on strategy, judgement, operating models and the conditions that determine whether organisations can actually move.

That experience includes building a successful HR and leadership development business whose environment was fundamentally altered when the Covid-19 pandemic changed the market around it. I have also invested in ventures where the original logic was sound, but the goalposts moved.

Those experiences shaped The Shortboard Business and the wider work on Institutional Judgement Capability - the idea that adaptability depends not simply on better individual decisions, but on the conditions that determine what an organisation can see, how it judges what it sees and whether that judgement can become action.

A good plan can become a bad plan without anybody doing anything wrong.
